Forward-Deployed Engineers Become AI Industry’s Latest Talent Obsession
Demand for forward-deployed engineers is surging as enterprises seek specialists who can turn AI investments into measurable business results.
As companies race to turn artificial intelligence spending into measurable business results, a specialized engineering role is emerging as one of the industry’s most sought-after jobs: the forward-deployed engineer.
Executive search firm Christian & Timbers estimates that only around 2,000 engineers in the U.S. currently combine the industry expertise, credibility, and hands-on applied AI experience needed to generate meaningful returns from enterprise AI projects consistently.
“Not 2,000 available,” the firm’s study says. “2,000 total.”
Forward-deployed engineers, or FDEs, typically work directly inside or alongside customer organisations to build, customise and deploy software and AI systems around real business workflows.
That expertise is becoming increasingly valuable as enterprises shift their attention from gaining access to powerful AI models toward figuring out how to use those models to improve revenue, productivity and operating costs.

The research is based on interviews with more than 250 C-suite hiring executives across 180 companies, a survey of 80 Fortune 500 executives, and interviews with more than 300 FDEs and applied AI engineers conducted between January and June.
At the beginning of the year, only around 5% to 10% of companies surveyed planned to hire forward-deployed engineers, mostly for smaller pilot projects.
By the end of the second quarter, that figure had risen to 70%. Major consulting and services firms reported plans to increase FDE headcount by as much as 10 times, with some building teams of 20 to 100 employees.
“This is all happening at a speed I’ve never seen. Enterprises are hiring in the middle of summer,” Christian & Timbers founder Jeff Christian said.

The report estimates there are roughly 17,000 forward-deployed engineers in the U.S. today, with a significant number already working at Palantir, which pioneered the FDE model years ago.
Christian said some customers are even purchasing Palantir technology partly to gain access to the company’s forward-deployed engineers.
But Christian & Timbers believes only a small portion of the broader FDE workforce has the expertise required to produce significant financial returns.
Christian said top FDEs are increasingly expected to generate “multiple tens of millions of dollars” in business impact. That could mean accelerating revenue through areas such as lead generation or automating large operational processes previously handled by thousands of workers.
Chris Taylor, CEO of Ode with Anthropic, said many FDEs can help companies deploy tools such as Claude Code across their workforce, but far fewer are capable of building a company’s flagship AI product feature.
Companies face pressure to prove AI ROI
The growing demand comes as businesses are becoming more focused on extracting financial value from their AI investments.
After two years of aggressive spending, Christian expects Wall Street to increasingly distinguish between companies generating measurable returns from AI and those spending hundreds of millions or even billions of dollars without clear results.
AI developers face similar pressure.FrontieLabs have spent tens of billions of dollars developing and operating increasingly powerful models, making enterprise adoption critical to their path toward profitability.
At the same time, increasingly capable and lower-cost open-weight models, including models developed in China, are creating additional competitive pressure.
Companies including OpenAI and Anthropic have responded by building their own deployment operations, including OpenAI’s Deployment Company and Ode with Anthropic, staffed with engineers focused on bringing their technology directly into enterprise environments.
Enterprises want their own internal FDE teams
The hiring boom extends beyond AI labs and major consulting firms.
Christian said companies across insurance, fintech, healthcare, gaming and other industries are recruiting forward-deployed engineers.
Some enterprises prefer building internal FDE teams rather than relying on outside organizations because they want to keep knowledge of proprietary business processes inside the company.
There is also concern that sharing too much operational information with AI providers could eventually create competitive risks.
“Everybody’s concerned that if they give up their proprietary business processes, [the AI firms] can compete with them,” Christian said. “So having this muscle internally is so important.”
Taylor said he is increasingly hearing companies discuss “internal forward-deployed engineers,” although Ode’s customers are not yet asking the firm to build those internal teams for them.
The FDE boom may not last forever.
Despite current demand, Christian cautioned that forward-deployed engineering may not remain a booming profession indefinitely.
As AI agents become more capable, some of the implementation work currently performed by engineers could eventually become automated.
“Maybe in two years, everything’s automated, and agents are automating agents as opposed to humans automating agents,” Christian said.
In the medium term, he expects FDE demand could shift from enterprise software toward physical AI, with engineers helping businesses integrate technologies such as humanoid robots into their operations.
Over a five- to 10-year period, however, Christian believes it is possible that the FDE role itself could eventually disappear as AI automates more knowledge work.
For now, that future remains uncertain. Christian said recruiting demand remains strong across AI-related industries even as more traditional executive search firms have experienced a slowdown.
Everything connected to AI, he said, continues to grow — at least for the moment.
